Imagine being a wanted woman because you took the blame for an accident in which your brother killed your father (possibly practicing with throwing knives or something) so you escape to Erebor where everyone is afraid to go to because of Smaug. You hide out in there and slowly befriend said dragon (after he tries to kill you and you promise to guard the smaller entrances that he can't reach due to his size). After years (because you need time to become close.) you eventually become best friends and he becomes like a weird father-brother figure to you. When the dwarves finally arrive Smaug tells you to hide and goes out to attack Laketown to make sure that no one find out that you are hiding in the mountain. So when he dies you don't know immediately but when you do find out you are devastated but Bard grants you mercy after he finds out that you are the reason the dragon didn't leave the mountain for so many years, though you never tell him (or anyone, ever) that you are also the reason that Smaug destroyed Laketown.

I know. I'm weird. But I accepted that a long time ago.
I don't really know what happened here, though. I just thought about possible ways in which Smaug could have been a less evil douche and this is what I came up with.
